How do you set the right level of granularity in a rolling forecast?

Answer

Granularity should match materiality and decision needs: forecast major revenue and cost drivers in detail, aggregate immaterial items, and use finer detail for near periods and coarser for distant ones. Excess detail wastes effort and creates false precision; too little misses key movements. The goal is decision-useful, efficient forecasting.
Real-world example The team forecasts the current quarter by product but distant quarters only at total-revenue level.
